Repair or Replace Your AC? How to Decide
When to repair vs replace a central air conditioner: the age and cost math, the R-22 refrigerant trap, and how to avoid paying twice for the same problem.
When your central air conditioner dies in the middle of a North Shore heat wave, the pressure to just "make it work" is intense. But throwing money at an old AC can quietly cost you more than replacing it - especially if the unit runs on a refrigerant that is no longer worth chasing. This guide lays out the age-and-cost math, the R-22 trap that catches a lot of homeowners, and the honest cases where a repair still makes sense.
As with any of these decisions, there is no single right answer for every home. The goal here is to give you a framework so you are not making a several-thousand-dollar call on the fly with a technician standing in your basement.
The age and cost math
Central air conditioners typically last about 12 to 15 years in our climate. Once yours is in that window or past it, every repair decision should be weighed against replacement rather than made in isolation.
The same rule of thumb that works for furnaces applies here: if a single repair costs more than about a third of a new system, replacement usually wins. With AC replacements typically running $5,000 to $10,000 installed on the North Shore (see AC replacement cost), a repair pushing past roughly $1,700 to $3,300 on an aging unit deserves a hard look before you approve it.
And a version of the $5,000 rule applies too: multiply the age of the AC by the repair cost, and if the result climbs over about $5,000, lean toward replacement. A 13-year-old unit with a $500 repair scores 6,500 - over the line. It is a gut check, not gospel, but it frames the decision honestly.
The R-22 refrigerant trap
This is the single most important thing to understand about older air conditioners, and it catches people every summer.
Air conditioners built roughly before 2010 often use R-22 refrigerant (you may hear it called Freon). R-22 has been phased out of production. It is no longer manufactured, so the only supply is reclaimed stock, and the price has climbed steeply. That creates a trap: if your old R-22 system has a refrigerant leak, a technician can recharge it - but you are paying premium prices for refrigerant that will leak out again, because a recharge does not fix the leak. You are literally paying to cool the outdoors.
Worse, a leak repair plus a full R-22 recharge on an old unit can run into serious money, and you have improved nothing about the age, efficiency, or reliability of a system that is already near the end. On an old R-22 system with a refrigerant problem, replacement is usually the smarter money. Newer systems use current refrigerants that are readily available and far cheaper to service.

Compressor failure economics
The compressor is the heart of the air conditioner and the most expensive single component. When the compressor fails on an older AC, the repair often costs enough that you are within striking distance of a new system - one that comes with a fresh warranty, better efficiency (measured in SEER2 on today's equipment), and years of reliable life instead of a rebuilt old unit that may fail elsewhere next season.
If the compressor fails while the unit is still young and under warranty, that changes things - the part may be covered, and you are mainly paying labor. But out of warranty and past 10 to 12 years, a failed compressor is one of the clearest "time to replace" signals there is.
The matched-system point
Here is something many homeowners do not realize. Your outdoor AC condenser and your indoor coil (which usually sits on top of the furnace) are designed to work as a matched pair. When you replace only the outdoor unit and bolt it to a much older indoor coil, you can lose efficiency and reliability, and you may void the new unit's warranty because it was not installed as a matched, rated system.
This matters most when your furnace is also aging. When a repair genuinely holds

- The AC is under about 10 years old and otherwise running well
- It uses a current refrigerant, not R-22
- The failed part is common and affordable - a capacitor, a contactor, a fan motor, a thermostat
- It has been reliable up to now

The trap to avoid is paying twice for the same problem - dumping money into an old R-22 system or an aging compressor, only to replace the whole thing a season later anyway.
