Is a High-Efficiency Furnace Worth It?
80% vs 96% AFUE for Chicago winters: how the efficiency math actually works, what condensing furnaces need for venting, and when the upgrade pays off.
When you replace a furnace on the North Shore, one of the first forks in the road is efficiency: a standard 80% AFUE furnace or a high-efficiency condensing furnace in the 90 to 98% AFUE range. The high-efficiency unit costs more up front and there is a real reason for that. Whether it is worth the difference for your home comes down to how long you plan to stay, how cold your house runs, and what your existing venting looks like. Here is the honest math.
What AFUE actually means
AFUE stands for Annual Fuel Utilization Efficiency. It is the percentage of the gas your furnace burns that actually becomes usable heat in your home over a season.
- An 80% AFUE furnace turns 80% of the gas into heat. The other 20% goes up the flue as exhaust.
- A 96% AFUE furnace turns 96% into heat, wasting only about 4%.
A high-efficiency furnace earns that extra number by being a condensing furnace. It has a second heat exchanger that pulls additional heat out of the flue gases - heat that an 80% furnace simply throws away up the chimney. The higher the AFUE, the less gas you burn for the same amount of warmth.
The gas-use math over a Chicago winter
The Chicago-area heating season is long and cold, which is exactly the condition where an efficiency difference adds up. The simple way to think about it: for every dollar of gas an 80% furnace turns into heat, roughly 20 cents is wasted. A 96% furnace wastes about 4 cents on that same dollar.
Across a full North Shore winter of heavy furnace runtime, that gap - roughly 16 percentage points of fuel - shows up on your Nicor bills month after month. The colder your winters and the more your furnace runs, the larger the annual savings. In a mild-heating climate the difference would be small. Here, it is meaningful.
That said, be realistic. The savings are a percentage of your heating gas cost, not your whole bill, and gas is relatively cheap in northern Illinois right now, which shrinks the absolute dollars. So the upgrade pays off, but the speed of that payoff depends on your specific usage.

The venting catch: you can't always swap 1:1
This is the part people miss, and it matters for both cost and feasibility. A standard 80% furnace is typically vented up a metal flue or masonry chimney because its exhaust is hot. A condensing furnace runs so efficiently that its exhaust is cool and wet - it actually produces liquid condensate. That changes two things:
- It needs PVC sidewall venting. Instead of going up the chimney, a condensing furnace vents through a plastic pipe out the side of the house. If you are replacing an old chimney-vented 80% furnace, you cannot simply drop in a condensing unit on the same venting. New PVC venting has to be run to an exterior wall.
- It needs a condensate drain. The water the furnace produces has to go somewhere - typically a floor drain or a small condensate pump.
In many older North Shore homes, running that new venting and drain is straightforward. In some, the furnace location makes it more involved, which adds to the install cost. Single-stage, two-stage, and modulating
Efficiency is not only about AFUE. High-efficiency furnaces often come with better burners:
- Single-stage: full blast or off. Simple and cheaper.
- Two-stage: a lower setting for milder days and a high setting for cold snaps, which means steadier temperatures and quieter, more efficient operation.
- Modulating: adjusts its output across a range to closely match demand, giving the most even comfort and typically the best efficiency.
For homes that run cold or have rooms that never feel quite right, a two-stage or modulating condensing furnace can be the real comfort upgrade, beyond just the fuel savings.
Rebates
Incentives help close the up-front gap. So, is it worth it? An honest payback view
- Worth it if you plan to stay in the home for many years, your house runs cold or has high heating demand, and your furnace location makes condensing venting reasonable. Over a decade or two of North Shore winters, the fuel savings plus the comfort of a two-stage or modulating unit generally justify the extra cost.
- Less clear-cut if you expect to move within a few years. You may not stay long enough to recover the premium through fuel savings, though a high-efficiency furnace can still be a selling point.
- Constrained if venting the condensate and PVC would be unusually costly in your home. In that case the standard 80% unit may be the pragmatic choice, and that is a perfectly honest recommendation.

A realistic example of the tradeoff
It helps to put numbers to the decision, with the reminder that these are illustrative, not a quote. Say a condensing furnace costs a couple thousand dollars more installed than a standard 80% unit, once you account for the added PVC venting and condensate work. If that upgrade trims your heating gas cost by a meaningful percentage each winter, the annual savings might be modest in absolute dollars because gas is cheap here right now. Spread over the 15-to-20-year life of the furnace, though, those savings accumulate, and you also get the steadier comfort of a two-stage or modulating burner the whole time.
The math flips on how long you stay. A homeowner planning to be in the house for fifteen more years recovers the premium comfortably and enjoys better comfort throughout. Someone who expects to sell in three or four years may not, though the high-efficiency system can still be a modest selling point and lower bills for whoever lives there.
